How to hire a software architect

What does a software architect do?

Shapes the structure of a software system: how it is divided into components, how they communicate, which technologies are used and which standards the team follows. Then makes sure those decisions hold up as the code changes.

In practice that means design reviews, decision records, prototypes to test risky choices, pull request reviews on critical areas and a lot of explaining to developers and product managers.

Does it make sense to hire a software architect?

It does when several developers or teams work on the same system and design decisions start to collide: duplicated patterns, services that know too much about each other, changes that break things far away.

It also makes sense before a major change, such as splitting a monolith, a new platform or a large integration, when a wrong early decision is expensive to undo.

When should you not hire a dedicated software architect?

When you have a small team on one application and a senior engineer who already makes good design decisions. A separate architect will add process without adding much value; give that engineer the time and the mandate instead.

Will AI replace software architects?

AI tools can already suggest designs and draft documents, and can answer questions about patterns. What they do not do is weigh your team, your budget, your deadlines and your history, and then own the decision when it turns out to be wrong.

That judgment is the job. A good architect uses AI to explore options faster and still decides.

What should I test in the interview?

Ask them to describe a system they designed and one decision they would now make differently. You want to hear the constraints at the time, what changed and what it cost to fix.

Then give a real problem from your codebase and ask for a proposal. Listen for questions about your team and your constraints before any diagram, and check that they can read and discuss your actual code.

Red flags in software architect candidates

No decision they would change. Ask about a design they would now make differently. A candidate who has none either did not stay long enough to see the consequences or will not admit a mistake, and you need someone who can do both.

A diagram before any question. Given a real problem from your codebase, a strong architect asks about your team and your constraints first. Drawing a solution straight away means the design fits their last job, not yours.

Far from the code. Ask them to read and discuss a piece of your actual code. An architect who cannot, or who no longer reviews pull requests, will make decisions your team cannot implement.

Redesign as the answer to everything. When you describe a slow part of the system, listen for whether they look for the real bottleneck or propose rebuilding the whole thing. The second is expensive and rarely the fix.

Standards by decree. Ask how they got a team to adopt a standard. If the answer is a rule they imposed rather than reviews, examples and explanation, expect rules nobody follows.
