How to hire an AI agent operator

Most search results about AI agents are about building them. This guide is about the part that comes after: who runs the agent, checks its work and keeps it useful, and when you need a developer instead of an operator.

What does an AI agent operator do?

An operator configures agents inside the platforms your team already uses, writes and tests the instructions they follow, reviews what they say and do, and handles the cases they should not handle alone.

Think of the agent as a new team member who works fast and never sleeps, and the operator as the person who trains it, checks its work every week and decides what it is allowed to do.

Is an operator the same as an AI agent developer?

No. A developer builds custom software, integrations or models. An operator works with platforms that already exist, such as workflow tools, CRMs and chat or voice products, and makes them do the job well.

Can I build my own AI agent without a developer?

Often, yes. Many useful agents are built from configuration rather than code: a workflow tool, a model, your CRM data and a clear set of instructions. That is exactly the territory an operator covers.

What decides success is rarely the build. It is whether someone keeps testing the answers, updates the instructions when your offer changes and catches the conversation that went wrong.

When do you need a developer instead of an operator?

When the agent needs custom code, a data pipeline that does not exist yet, access to an internal system with no connector, or a model trained on your own data. Those are engineering problems.

A good operator will tell you when you have reached that point. Hiring an operator for engineering work, or an engineer to run agents day to day, are both expensive mistakes.

What can AI agents do for a sales or support team?

What should I test in the interview?

Give the candidate a short set of real agent transcripts, including one bad answer and one conversation that should have gone to a human. Ask what they see and what they would change.

Then ask how they would know, next month, whether the agent is getting better or worse. A strong operator talks about specific measures and a review routine, not about which model is newest.

Red flags in AI agent operator candidates

Talking models, not results. A candidate who spends the interview on which model is newest but cannot say how they would know whether an agent is getting better or worse has never owned one after launch. Ask what they measured on the last agent they ran and what they changed because of it.

Reading past the bad answer. In the transcript exercise, a candidate who misses the wrong answer, or treats it as a one-off, will do the same with your customers every week. Strong operators spot it and look for the instruction that caused it.

No line the agent must not cross. If they cannot name situations an agent should never handle alone, or miss the conversation in your sample that should have gone to a human, they have not designed a handoff. Ask where they would put it and what context travels with it.

A workaround for everything. An operator who has never told anyone a problem needed a developer will force engineering work into a workflow tool, and you will inherit something nobody else can maintain. Ask about the last brief they wrote for an engineer.

Loose with access. A candidate who talks casually about giving an agent broad data access, or about what it may promise customers, has not thought about guardrails. Ask what they would stop your agent from ever saying on your behalf.
