How to run customer onboarding, and who should own it

Onboarding is the stretch between a signed contract and a customer who gets value from what they bought. This guide covers what good onboarding includes, how to measure it, and when a dedicated onboarding specialist is worth hiring.

What is client onboarding?

Client onboarding is everything that happens between the signature and the first real result: kickoff, setup, data and integrations, training, and the first outcome the customer bought the product for.

It is not the same as a welcome email or a product tour. Those are pieces of it. Onboarding is finished when the customer is using the product for the job they hired it to do, not when the setup checklist is ticked.

What does an onboarding specialist actually do?

They run the kickoff, agree what live means for this account, build the onboarding plan, configure or guide the setup, train the users and chase the tasks that sit with the customer.

Then they hand a healthy account to customer success, with the goals, the contacts and the open risks written down. In implementation heavy products the same role is often called implementation specialist.

You will find several frameworks with lists of principles, and no single one is the standard. What they share is simple: a clear definition of success agreed at kickoff, a plan with owners on both sides, communication at a steady rhythm, and a measured finish line.

The most common failure is not a missing step. It is an onboarding with no end date, where the customer drifts from setup into silence.

How do you measure onboarding?

Time to value is the core measure: how long from signature until the customer reaches the first outcome that matters to them. Track it per account and look at the slowest ones, not only the average.

Add onboarding completion rate, the number of support tickets in the first weeks, and whether the customer's key users are active at handoff. Those four tell you most of what you need to know.

When should you not hire a dedicated onboarding specialist?

When you sign a few customers a quarter and each onboarding is short. A CSM or an account manager can own it, and a dedicated role would sit idle.

How is onboarding different from customer success?

Red flags in onboarding specialist candidates

No definition of done. A candidate who describes onboarding as a list of setup steps, and cannot say what live meant for a customer they onboarded, will run onboardings that never end. Ask how they knew a recent customer was finished.

Training as a product tour. If their training covers every feature in the order the menu shows them, customers will remember little of it. Strong candidates teach the workflows the customer will use first, in the order they need them.

Waiting on the customer. Ask what they do when the customer's tasks in the plan slip. A candidate who waits for the customer to catch up lets the most common failure happen: an onboarding with no end date.

Setup left for support to find. A candidate who cannot describe how they check accounts, permissions and imports before go-live is sending you the support tickets that setup errors create for months.

A handoff that is just an introduction. If their handoff to customer success is an email introducing the CSM, with no goals, contacts, configuration or open risks written down, the relationship restarts with every account.
